Supplier qualification is not a single audit, certificate or video call. It is a sequence of checks that turns an attractive quotation into evidence about whether a factory can repeatedly meet your requirements.
The strongest process is proportional to risk. A standard catalogue item may need a lighter review than a safety-critical component or a custom production line, but every order benefits from the same basic structure.
1. Define the requirement before comparing suppliers
A supplier cannot demonstrate capability against a vague request. Prepare a requirement pack that covers drawings, materials, tolerances, performance, target standards, packaging, expected annual volume and acceptance criteria. Separate mandatory requirements from preferences.
This step also improves quotation quality. When every candidate prices the same scope, differences in price become easier to explain.
2. Verify the business behind the website
Confirm the registered business name, operating address, export experience and relationship between the trading entity and the factory. Ask who owns the equipment, who employs production staff and who will be named on commercial documents.
A trading company is not automatically a poor choice, but its role should be transparent. Some buyers benefit from a capable trading partner that coordinates multiple processes. The risk comes from assuming direct factory control where none exists.
3. Match capability to your exact product
General factory size matters less than relevant capability. Request examples made with comparable materials, tolerances, processes and volumes. Review the production route from incoming material to packing and identify any subcontracted stage.
- Which machines and fixtures will be used?
- What is the realistic monthly capacity for this product?
- Which process is the current bottleneck?
- What work is performed outside the supplier's facility?
4. Review quality controls as a system
Certificates are useful starting points, not proof that your product will conform. Ask for the inspection plan, measuring equipment, calibration records, nonconformance process and sample quality reports. The key question is whether controls are connected to your specification.
5. Test communication before production
Responsiveness during sales is not the same as disciplined project communication. Give candidates a technical question that requires input from production or engineering. Good suppliers clarify uncertainty, record decisions and return a complete answer rather than simply saying yes.
6. Use a controlled sample and pilot order
A sample should validate materials, dimensions, function and appearance against written criteria. For products with meaningful production risk, follow the sample with a pilot batch that uses the intended tooling, operators, inspection process and packaging.
The goal of qualification is not to prove that a supplier is perfect. It is to understand the supplier's controls, limitations and ability to respond when something changes.
Build a decision record
Score each supplier against capability, quality, communication, capacity, commercial fit and delivery risk. Record the evidence behind each score. This creates a defensible selection process and a useful baseline for future supplier reviews.
