Custom equipment projects often fail gradually. Small assumptions remain undocumented, drawings are approved without interface checks, and acceptance criteria are discussed only when the machine is nearly complete. A stage-gated process makes those decisions visible earlier.
Stage 1: User requirement specification
Define products, materials, output, quality, utilities, environment, operator tasks, cleaning, safety expectations, data needs and site constraints. Include a clear list of buyer-supplied and supplier-supplied items.
Stage 2: Technical proposal and exceptions
Require the supplier to answer each major requirement and identify exceptions. Review the proposed cycle, component brands, layout, control concept and assumptions. Open issues should be recorded with owners and dates.
Stage 3: Design review
Review general arrangement, access, guarding, material flow, electrical interfaces and maintainability before fabrication. The buyer does not need to redesign the machine, but should confirm that the design fits the intended process and site.
Stage 4: Build and progress evidence
Agree milestones for long-lead components, fabrication, assembly, wiring, software and trial runs. Short progress reports with photographs and an issue list provide more value than occasional informal messages.
Stage 5: Factory acceptance test
Run the agreed product or material under defined conditions. Measure output, quality, alarms, safety functions and changeover requirements. Record deviations and decide which items must close before shipment.
Stage 6: Site acceptance and handover
Commission the machine with actual utilities and operators. Complete training, documentation, spare-parts handover and performance verification. Keep a controlled list of remaining items with clear responsibility.
This process does not remove every project risk. It gives the buyer and supplier earlier opportunities to see, discuss and control that risk.
